Shift models explained – systems, examples and practical tips

Whether 2-shift, 3-shift or complex fully continuous systems: shift models determine how working hours are organised. They keep businesses able to operate around the clock. But which model suits which business, and what should you watch out for?

What are shift models? 

A shift model defines how working hours in a business are distributed across different time slots. The aim is to cover production and service times as well as possible while complying with the legal requirements. A distinction is made between partly continuous systems (e.g. without weekends or night work) and fully continuous systems (24/7 operation).

2-shift model 

The 2-shift model consists of an early and a late shift. It allows long opening hours but does not cover nights. It is typical in retail or in service businesses.

3-shift model 

The 3-shift model comprises early, late and night shifts. This makes it possible to keep a business running around the clock – often at weekends as well.

4-shift models (fully continuous) 

In the 4-shift model, four teams work in rotation. While three groups cover the early, late and night shifts, one group is off. This makes fully continuous operation without interruption possible.

2-2-2-3 shift model

One special system is the 2-2-2-3 model. Here two days of early shift, two days of late shift and two days of night shift alternate before three days off follow. Many employees find this fast rotation more comfortable, because the body adapts more easily. The drawback is the frequent switching, which makes private planning harder.

Which shift model is the best? 

There is no universally “best” model. For businesses with longer opening hours and no night work, a 2-shift system is often enough. Anyone who has to produce or provide services at night needs at least a 3-shift model. For fully continuous industries, a 4- or 5-shift model makes sense. From a health point of view, models with forward rotation – that is, early → late → night – and with sufficient rest periods are considered advantageous. 

Which shift model suits my business? 

Choosing the right shift model is not a standard process but a strategic decision. It affects not only productivity but also, to a large degree, employee satisfaction and wage costs.

To find the best system for your company, you should work through these three scenarios.

Scenario 1: The classic service provider or trades business

  • Operating hours: Monday to Friday, approx. 06:00 to 20:00.
  • Recommendation: 2-shift system (early and late shift)
  • Advantage: You cover the fringe hours without having to pay the high premiums for night work. The social strain on employees stays low, because weekends and nights are off. Overlapping shift changes also let you make sure that employees keep to their statutory rest periods without exceeding the maximum working hours set out in the German Working Hours Act (Arbeitszeitgesetz, ArbZG).

Scenario 2: Production under tight deadlines

  • Operating hours: Around the clock (24/5), weekends off.
  • Recommendation: 3-shift system (early, late, night), approx. 80 hours per
  • Advantage: Machine running times are maximised. One thing matters here: make sure you use forward rotation (early → late → night), because it comes closest to the human biorhythm and lowers the error rate.

Scenario 3: Critical infrastructure or process industry

  • Operating hours: 24/7 – the machines or the service must never stand still.
  • Recommendation: 4-shift or 5-shift system (fully continuous)
  • Advantage: While the 4-shift model is very efficient, the 5-shift model offers considerably longer recovery periods. In times of a skilled labor shortage, the 5-shift system is a huge competitive advantage in recruiting, because it prevents burnout.

Drawbacks of complex models

Very complex systems such as an 18-shift model are hardly ever used in practice. They make planning confusing, lead to constant changes and put an excessive strain on employees. That is why most businesses rely on the proven 2- to 5-shift models. 

Legal framework 

Shift work is subject to the ArbZG. Daily working hours must as a rule not exceed eight hours, but can be extended to ten if this is balanced out within six months. Between two shifts there must be a rest period of at least eleven hours. Breaks are mandatory too: at least 30 minutes from six hours, at least 45 minutes from nine hours. For night work there is also an entitlement to compensation in the form of premium pay or additional days off. 

Conclusion

Shift models are a key instrument for organising working hours efficiently. From the simple 2-shift system to complex 5-shift solutions, there are many variants. What matters is that the model fits the business, that legal requirements are met and that employees' health does not suffer. Digital tools make planning clearer, reduce errors and create more fairness – an advantage for companies and employees alike.
